Sales Funnel on WhatsApp: the journey from the first "hi" to payment

By VeyloCRM · · 9 min read

In most companies, the lead arrives, someone responds when they can, sends the price, and no one knows where the sale stopped. With the funnel mapped out, each conversation is at a known stage and the team knows the next step.

What is a sales funnel on WhatsApp

A sales funnel on WhatsApp is the path the lead takes within the conversation, from the first message to payment, with defined stages and a clear next step at each one. In most companies, this path does not exist: the lead arrives, someone responds when they can, sends the price, the lead disappears, and no one knows at what point the sale stopped. With the funnel mapped out, each conversation is at a known stage, the team knows what to do at each one, and the owner can see where sales are slipping away.

WhatsApp is the channel where Brazilians decide their purchase, whether for a course, mentorship, service, or product. That’s why the funnel needs to live inside it, not in a parallel spreadsheet that no one updates.

Why sales on WhatsApp often fail

Three failures appear in almost every operation. The first is delay: the lead who clicked the ad expects a response within minutes, and each hour of delay reduces the chance of conversation. The second is sending the price too early, before understanding what the person needs, which turns the conversation into a value comparison. The third is abandonment: those who don’t respond after the proposal are never contacted again. The funnel solves all three by defining timing, order, and follow-up.

The funnel also changes the conversation within the team. Instead of asking "how many messages did we respond to today?", the owner starts asking "how many people moved from guidance to offer, and how many stopped at payment?". The first question measures effort; the second measures sales. It’s with the second that you can decide where to allocate people, where to automate, and where to change the message.

The PONTE method: the five stages

A simple funnel that works for info products, services, and consultative sales has five stages. We call it the PONTE method because each stage takes the lead to the other side, up to payment:

  • P — First response. Receive the lead within minutes, with an easy question.
  • O — Guidance. Understand what the person wants, their timing, and what’s holding them back.
  • N — Negotiation of the offer. Present the right solution, with price and terms.
  • T — Handling objections. Answer the real doubt, not the imagined one.
  • E — Closing. Payment, confirmation, and start of after-sales.

Each stage becomes a column in the CRM, and each conversation stays in one column. This turns the inbox into a sales view.

P — First response

The goal of the first message is not to sell, but to get the lead to reply. It should say who is speaking, show that the company knows where they came from, and end with an easy question. Example for someone who came from a mentorship ad: "Hi, Ana! This is Júlia from the mentorship team. I saw you were interested in the sales program. Are you already selling on Instagram today or just starting?". The reply already qualifies the lead and opens the conversation. Outside business hours, an automatic message with the same tone keeps the lead warm until the team returns. See templates at welcome message on WhatsApp.

O — Guidance: ask before offering

Three questions are enough in most cases: what the person wants to solve, in how much time, and what they have already tried. For higher-ticket products, a fourth: who else participates in the decision. Record the answers in the contact with tags like "beginner", "already sells", "urgent", "decides with partner". This allows anyone on the team to continue the conversation without asking the same information again, and it’s what separates customer service from sales.

N — The offer within the conversation

With the context in hand, present only one offer, the one that solves the problem the person described, not the entire catalog. The structure that works on WhatsApp is short: what the person receives, the expected result, the price and payment terms, and a question to advance. A short audio from the seller explaining the offer usually converts better than a PDF because it creates closeness. Leave the payment link for after the person shows they want to proceed.

T — Handling objections

Most objections on WhatsApp fall into four groups: price ("it’s expensive"), timing ("now is not the time"), trust ("does it really work?"), and decision ("I’ll talk to my husband"). For each group, have a ready response that starts with a question: "Expensive compared to what? What value were you thinking of?". The question uncovers the real objection, which is often different. See price objection on WhatsApp.

E — Closing and payment

When the person says yes, make it easy: payment link or Pix in the conversation itself, with the amount and terms in writing, and a confirmation message as soon as the payment clears. Many sales are lost between "I’ll pay" and actual payment. If the payment doesn’t appear within a few hours, a gentle message asking if there was any problem recovers many of them. See Pix and payment link on WhatsApp.

Following up with those who stopped midway

The funnel only works if no one is forgotten at any stage. Set a maximum deadline for each column and a follow-up message for those who exceed it:

  • Stopped at guidance: "Ana, I was thinking about what you told me about sales on Instagram. Can I send you an example of how other students started?"
  • Received the offer and disappeared: "Do you have any questions about the program or the payment method?"
  • Said they would pay: "I saw the payment hasn’t cleared yet. Would you like me to generate a new link or prefer Pix?"

Two or three spaced attempts, with useful content, recover sales without seeming pushy. More than that becomes annoying. See follow-up on WhatsApp without being annoying.

A funnel by lead source

The lead who comes from a capture ad, the one who came from a live, and the one referred by a student are at different stages. The first wants to understand the offer; the second has already watched an hour of content and wants to know how to join; the third arrives trusting and just wants to confirm details. Using the same first message and pace for all three wastes the hottest leads. Separate sources with different links or initial messages and adjust the funnel: those from the live can go straight to the offer, those from cold ads go through full guidance, and referrals receive priority attention from a seller.

Instagram and Messenger in the same funnel

Many digital sales start in Instagram Direct, a comment, or Messenger, and end on WhatsApp. If each channel is in a different tool, the lead gets lost in the transfer. Ideally, conversations from all channels fall into the same inbox and the same funnel columns, with the history together. Remember that Instagram and Messenger also have the 24-hour response window and require a professional account linked to a Page, so the quick first response is even more important on these channels. See Instagram and WhatsApp for selling.

Example with numbers

A mentor receives 300 leads per month from ads that lead to WhatsApp. Without a funnel, the team responds on average in three hours, truly converses with 120, presents the offer to 50, and sells to 10, with a ticket of R$ 1,500. That’s R$ 15,000 per month.

With the funnel, immediate automatic response, and the team taking over within minutes, suppose she starts conversing with 180 leads. With recorded guidance and a single offer, she presents to 80. With follow-up on those who stopped, she closes 18. Keeping the ticket, that’s R$ 27,000 per month, with the same ad investment. These are illustrative numbers but show where the money is: in the speed of the first response and in following up with those who didn’t close immediately.

What to automate and what to leave to the person

Automate what is repetitive and time-sensitive: the first response, the qualification question, sending material, payment reminders, and follow-up messages. Leave to the person what requires listening: understanding the case, adapting the offer, and answering objections. A well-configured AI agent can conduct the first stages with the company’s language and hand over to the seller when the lead is ready for the offer. See AI agent on WhatsApp that qualifies and sells.

Who handles each stage

In small teams, the same person does everything, and the risk is they prioritize whoever sent the last message, not who is closest to buying. Even with two people, it’s worth dividing: one handles first response and guidance, the other handles offers and closing. With a rotation of new leads and each conversation with a defined owner, no one responds to the same lead twice and no lead is left without an owner. The business owner looks at the funnel once a day and acts where conversations are stalled.

Funnel metrics

  • Time to first response.
  • Response rate to the first message.
  • Conversion between stages: how many move from guidance to offer, from offer to payment.
  • Average time in each stage.
  • Sales recovered through follow-up.
  • Reason for loss, recorded in each conversation closed without sale.

The stage with the biggest drop is where the next gain is. If many receive the offer and don’t pay, the problem is the offer or objection; if few respond to the first message, the problem is speed or approach.

Scaling the funnel: official API

To follow up leads after the 24-hour window, send reminders, and run the funnel with multiple agents on the same number, the official WhatsApp API is the safe path: approved template messages, buttons, and logging each send. Sending to purchased lists or to those who didn’t request contact burns the number. The funnel works with those who raised their hand. See Official WhatsApp Business API.

Common mistakes

  • Responding to the lead hours later.
  • Sending price and catalog in the first message.
  • Not recording what the lead said, and asking everything again.
  • Offering multiple products at once.
  • Stopping at the first "I’ll think about it".
  • Automating the entire conversation and losing the human touch at the offer stage.
  • Not knowing at which stage sales are dropping.

Checklist to build the funnel this week

  • Create the five funnel columns in the CRM.
  • Write the first message for each lead source.
  • Define the three or four guidance questions and tags.
  • Write the short offer and record a model audio.
  • Prepare responses for the four most common objections.
  • Set deadlines per stage and follow-up messages.
  • Track metrics weekly.

The sales funnel on WhatsApp is not a tool, it’s a team agreement on how each conversation progresses. With it, the inbox stops being a list of messages and becomes a sales map, where you can see who is close to buying and who needs a push.

Frequently asked questions

How to build a sales funnel on WhatsApp?

Define clear stages — first response, guidance, offer, handling objections, and payment — place each conversation in a CRM stage, write the message and next step for each, set maximum deadlines per stage, and follow up with those who stopped with useful messages.

When to send the price on WhatsApp?

After understanding what the person wants to solve, in how much time, and what they have already tried. Sending the price in the first message turns the conversation into a value comparison before the lead understands why the offer suits them.

The bottleneck is almost never the team. It’s the time to first response.

VeyloCRM responds to the lead immediately with your own language, organizes each conversation in the CRM, and keeps messages ready at the team’s fingertips — on WhatsApp, Instagram, and Messenger.
